Time saved is not enough
A faster brief. An earlier analysis. Content adapted for more markets.
AI can accelerate work. But if requests increase and approvals multiply, the time saved can disappear.
The risk is not only losing the time AI saves. It is becoming more efficient at producing work that creates neither preference nor growth.
The leadership question: what value does the business create with that time?
Three outcomes are possible: lower actual costs, a better customer experience or more profitable growth. Value depends on where the capacity is reinvested and what result is measured.
In June 2026, Microsoft Research studied more than 72,000 Word users. It observed a change in the pace of work after Copilot adoption. It did not measure the profitability of a marketing function.1
Three choices to create value
1. Save
Remove unnecessary steps, avoidable rework and spending that no longer earns its place.
An hour saved does not automatically reduce costs. It becomes a financial saving when an expense actually falls.
2. Improve
Use the time to understand customers, strengthen an idea, test a campaign or improve the experience. Set a clear goal: quality, speed, consistency or satisfaction.
3. Reinvest
Focus resources on a priority: a market, a channel, CRM or a missing capability. Connect the choice to growth and value creation.
What do we gain? Who decides? Where do we reinvest? What result will we check?
Measure the whole process
A faster first draft is not enough. Count the brief, checks, corrections, approvals and activation too.
- Total time and rework: does the work actually move faster?
- Tool and supplier costs: is there a net saving?
- Quality and compliance: are the brand and trust protected?
- Time reinvested and outcome: does the choice support experience, growth or margin?
Compare tasks of similar quality and complexity. A before-and-after result alone does not establish that AI caused the change. Other factors may also have shifted.
A leadership conviction
At Clarins, I contributed to 27% budget optimisation by reshaping the organisation and marketing, content and media operations. AI was also explored for media pre-testing.
The 27% is not attributed to AI. It supports a broader conviction: tools create more value when they sit within clear decisions, engaged teams and the right operating model.
In practice: from time saved to value created
Take a team adapting content for several markets. If AI saves it 20 hours a month, the team can use that time to test messages and improve a sales page.
The decision: test the new page against the current version with comparable audiences. Track conversion and margin after costs. If the measures improve without weakening the brand, the business has a signal to invest further.
Another choice is to reduce external supplier spend. Value is then the actual saving after tool and review costs. The 20 hours alone are not a financial saving.
A possible 100-day plan
- Days 1–30 — define. Choose a process, establish the baseline and name an owner.
- Days 31–60 — test. Measure timing, cost, rework and quality. Listen to the teams.
- Days 61–100 — decide. Stop, adjust or scale. Allocate the capacity released and measure its effect.
How I work with you
With your teams, I identify high-potential processes and the brand assets to protect. Together, we select a use case, an owner and the expected outcome.
You receive a diagnosis, priorities, a 100-day action plan and measures of progress. Depending on the mandate, I support or lead implementation with your teams.
The decision to make
Choose what to accelerate, what to stop and where to reinvest. Measure the effect on preference, costs, customer experience and profitable growth.
AI accelerates. Leadership creates value.
